Executive summary

This research examines the persistent challenges within the building industry ecosystem, critically analyzing these issues from the perspectives of building owners and operators, designers, builders, and building product manufacturers. The research is driven by a recognition of the enduring inefficiency and stagnant productivity growth despite technological advancements. The study also sought to identify and articulate the deep-seated problems as experienced by those initiating and funding capital projects. The methodology employed a qualitative approach, based exclusively on the synthesis and analysis of an existing, anonymized knowledge base derived from extensive interviews with diverse AEC stakeholders, with a specific focus on capturing the owner's viewpoint. Analysis of this qualitative information revealed the complex landscape of interconnected challenges spanning the entire project lifecycle.

Key findings indicate pervasive Systemic and Project Lifecycle Inefficiencies, including a tendency to address symptoms rather than root causes and significant process breakdowns in areas such as permitting, closeout procedures, and critical design decision timelines. These inefficiencies are exacerbated by problematic Stakeholder Dynamics and Misaligned Incentives, where traditional contractual structures foster conflicting objectives and owners' strong prioritization of immediate cost and speed ("commoditization pressure") often undermines long-term value and collaborative relationships. Behavioral impediments, such as risk aversion and resistance to change, further entrench inefficient practices.

A significant barrier identified is related to Technology Adoption, Integration, and Value Realization. Despite the availability of new technologies, adoption remains slow, partly due to owners' infrequent project cycles and reluctance to invest in solutions that lack immediate, clear benefits. A substantial Innovation-Value Gap exists; research and innovation efforts frequently fail to align with genuine owner needs and priorities, resulting in technology implementations that do not consistently deliver tangible benefits or address the root causes of inefficiency from the owner's perspective. Additional challenges stem from Workforce Dynamics and Generational Shifts, including structural issues such as a missing middle management layer and the impact of owner experience levels on project execution, as well as practical issues in Contractual Administration and payment friction. A perceived decline in design documentation quality also shifts a significant burden and risk downstream.

The principal conclusion is that these challenges are not isolated but mutually reinforcing, creating a detrimental loop that directly impacts owners through unpredictable outcomes, cost overruns, schedule delays, increased risk, and a perceived lack of value. The current state, as viewed through an outsider’s lens, highlights a fundamental breakdown in value delivery driven by the intertwined nature of contractual frameworks, behavioral norms, investment priorities, and capabilities across the ecosystem.  By finding a cure, stakeholders will eliminate significant blockages currently experienced in the industry.

Research Initiative: Uncovering Foundational Industry Challenges

Between April and May 2025, the KP Reddy Co. Research team conducted a comprehensive qualitative study to examine the most pressing issues and key drivers of change shaping the AEC industry. This initiative engaged a diverse cross-section of professionals, including owners, designers, builders, and building product manufacturers—all of whom play critical roles in shaping the future of the built environment. Unlike studies that reiterate surface-level issues or familiar grievances, this research sought to identify the underlying root causes of persistent industry dysfunction. Common challenges, such as cost overruns, scheduling delays, and communication breakdowns, were treated as symptoms of deeper, often-overlooked systemic problems. The goal was to shed light on the fundamental frictions and inefficiencies that hinder progress and innovation across the industry.
